Every team has one: the spreadsheet beside the system, the person everyone asks, the step that gets redone because nobody trusts the first version. It never appears on a budget line, which is why it survives for years. Put your numbers in.

That is roughly 19 working days per person, every year, spent on something nobody would choose to do.

Assumes 48 working weeks and a fully loaded hourly cost. It counts time only — not the errors, the rework, the missed renewal, or the client who left. Those cost more and are harder to put a slider on.
§ 02 Diagnosis
Four gaps
Only one is training

Most training fails because it was the wrong answer.

When a team is not doing something correctly, there are four different reasons, and they need four different fixes. Selling a course against all four is how the industry earns its reputation. So we work out which one you have first, and we will tell you when it is not us.

KnowledgeThey do not know
Nobody ever explained the short-rate table, or what a condition precedent does to a claim. Rare on its own, and the cheapest to fix — often a reference sheet rather than a session.

SkillThey cannot yet
They understand it in principle and still get it wrong under pressure with a client waiting. Knowing and doing are different, and only practice closes that gap. This is the one training is actually for.

EnvironmentThe system will not let them
The process makes the right thing slow and the wrong thing fast. No amount of training beats a badly shaped workflow — people will optimise around it within a month. This is a software and process problem, and we will say so.

MotivationThey will not
They know how, they are able, and doing it properly is punished — slower, unrewarded, or it makes somebody look bad. Training makes this worse, not better. It needs a management decision.

Two of those four are not training problems at all. We would rather tell you that in the first conversation than sell you a workshop that was never going to work.

§ 03 Method
Do, not know

We design backwards from the task.

The usual approach starts with everything a person should know and works forwards. That produces long courses, high satisfaction scores and no change in the work. We start at the other end.

3.1

Name the business outcome first

Fewer return-premium disputes. Claims that go through on the first submission. Referrals raised before a quote goes out rather than after. If we cannot name the number that should move, there is nothing to design against and we should not be running a session.

3.2

Work out what people must do differently

Not what they should understand — what they will actually do at the desk, in the order they do it. Every module earns its place by being attached to one of those actions, and anything that is merely interesting gets cut.

3.3

Practise on real files, with real consequences

People learn a task by attempting it and getting it wrong somewhere safe. So sessions are built around your own submissions, claims and correspondence, with the awkward cases included on purpose. Watching somebody else do it correctly is not practice.

Space it out and make them retrieve it

A single full day feels efficient and is mostly forgotten inside a fortnight. Shorter sessions spread over weeks, with people made to recall the material rather than re-read it, produce far more that survives to the desk. It is less convenient to schedule. It is the difference between training and entertainment.

Leave the job aid behind, not the slide deck

Some things should never be memorised. A one-page decision sheet at the desk beats a remembered module every time, and it still works for the person who joins next year.

§ 04 The shape

What a programme actually looks like.

A typical engagement, though the length follows the problem rather than a template.

Before
Scoping call. We work out which of the four gaps you have. If it is environment or motivation, we say so and the conversation changes.
Week 1
Session one, on your files. The core task, attempted rather than explained. Everyone leaves with the job aid.
Week 2
Applied at the desk. The team uses it on live work. We are reachable for the awkward cases.
Week 3
Session two. Starts by recalling week one from memory, then the harder variations and the edge cases that caused the original problem.
Week 5
Session three. The cases people got wrong in between, worked through together. This is where the real learning happens.
Week 6
Handover. Job aids, the recordings, and a short written summary for whoever joins next year. Your team should not need us again for this.

§ 06 Funding
Grants

Somebody else may pay for a large part of this.

Provinces run workforce training grants that reimburse employers for a share of the cost of training existing staff. Most small firms either do not know they exist or assume the paperwork is not worth it.

Eligibility, the share covered and the caps differ by province and change from year to year, so we will not print a number here that might be wrong by the time you read it. Tell us your province and roughly how many people you want trained, and we will tell you what currently applies and what the application involves. If nothing fits, we will say that too.

We are not a grant consultancy and we do not charge a fee for this. It is simply how a training budget usually gets approved.

Thirty minutes is usually enough to work out which of the four gaps you actually have. Two of them we cannot fix with training, and we will tell you which one you are looking at before anybody talks about money.
